Hire the outcome, not the headcount

Hire the outcome, not the headcount

Nobody ever wanted headcount. They wanted pipeline reviewed, tickets answered, contracts read, reports filed. Headcount was just the only way to buy those outcomes: hire a person, hope the work follows, manage the gap forever.

AI agents break the proxy. You can now buy the outcome directly — the reviewed pipeline, the triaged queue, the reconciled books — without buying the seat, the onboarding, or the management overhead. The companies that figure this out first won't have smaller teams doing the same work. They'll have the same teams doing work that used to require three more hires nobody could justify.

The job post test

Here's the shift in one exercise: write the job post for the work, not the worker. "Own pipeline hygiene: dedupe contacts, fix close dates, flag stale deals every Monday" is a job post. It used to imply a human. Now it's a spec sheet — for an agent team, a hire, or a mix. The honest question stops being "who do we hire?" and becomes "what does done look like, and who or what proves it?"

That last clause matters. An outcome you can't verify isn't bought, it's wished for. This is why the log comes before the labor: every agent action lands with its reason and evidence, so "done" is something you read, not something you trust.

What changes in planning

Budget season gets weird, in a good way. Instead of arguing headcount, you argue outcomes: this queue cleared daily, this report filed weekly, this follow-up never dropped. Some outcomes still need humans — judgment calls, relationships, anything where the cost of being wrong exceeds the cost of the salary. Most back-office outcomes don't. They need consistency at 2am, which was never a human strength anyway.

Start with the outcome nobody wants to own. The queue everyone apologizes for. The spreadsheet with one believer. That's your first agent job post — and the first time your planning conversation is about work instead of seats.
